Your fleet manager just forwarded the latest fuel spend report. Nobody said anything out loud, but the silence in the room said enough.

Fuel costs for Irish businesses running commercial fleets have become one of the most volatile line items on the balance sheet. Diesel hovering around the €1.70 to €1.90 per litre mark, depending on the week, is bad enough for a private driver. Multiply that across 20, 50, or 200 vehicles and you're looking at a number that makes finance directors go very quiet very quickly. The frustrating part is that a significant chunk of that fuel spend is entirely avoidable. Not through some miraculous technology. Through basic, boring, preventative servicing.

The RSA and SEAI have both flagged vehicle condition as a meaningful contributor to fuel consumption in commercial fleets. A poorly maintained vehicle doesn't just break down more often. It burns more fuel every single kilometre it's on the road. That's a cost that never shows up on a single invoice. It just quietly bleeds out across thousands of journeys.

The Maths Nobody Wants to Do

Take a 2019 Ford Transit Custom with 180,000km on the clock. Running on clogged air filters, degraded engine oil, and tyres that haven't been properly inflated since last winter. Conservative estimates suggest that vehicle is running 8 to 12 percent less efficiently than it should be. On a diesel van doing 40,000km a year at roughly €1.80 per litre and averaging 9 litres per 100km, that's a fuel bill of around €6,480 annually under normal conditions. An 8 percent efficiency loss adds over €500 a year. Per van. Do that across a 30-vehicle fleet and you've just found €15,000 sitting in unchecked tyre pressures and overdue oil changes.

That's not an exaggeration. That's Tuesday morning for most fleet operators in Ireland.

What Preventative Servicing Actually Covers

"Preventative servicing" sounds like corporate speak for "expensive things your mechanic wants to sell you." It isn't. The core items that directly affect fuel economy are straightforward.

Engine oil and filter changes. Old, degraded oil creates more internal friction. More friction means the engine works harder. More work means more fuel. Oil changes are cheap. The alternative is expensive.

Air filter replacement. A blocked air filter restricts the airflow the engine needs to combust fuel efficiently. The engine compensates by drawing harder. Fuel economy drops. Filters cost very little. Neglecting them costs a lot.

Tyre pressure checks. Under-inflated tyres increase rolling resistance. The SEAI estimates that tyres just 0.3 bar below the recommended pressure can increase fuel consumption by up to 3 percent. Across a fleet, that's meaningful money every single week. A tyre gauge costs less than a lunch.

Fuel injector cleaning and condition. Dirty injectors don't atomise fuel properly. Poor atomisation means incomplete combustion. Incomplete combustion means some of your expensive diesel is going out the exhaust rather than powering the wheels.

Spark plugs and ignition systems (petrol vehicles). Worn plugs cause misfires. Misfires waste fuel. End of story.

Wheel alignment. Wheels pulling slightly against each other create drag. Drag burns fuel. One misaligned axle, multiplied by 40,000km, adds up fast.

The Breakdown Tax

There's another cost that preventative servicing addresses which rarely gets costed properly: downtime.

A fleet vehicle sitting in a garage waiting for a part isn't just costing you the repair bill. It's costing you the revenue it isn't generating. The delivery that didn't happen. The site visit that got postponed. The customer who called a competitor. Fleet managers who treat servicing as an interruption to operations have it backwards. Breakdowns are the interruption. Scheduled servicing is the thing that keeps the interruption from happening.

A comprehensive servicing programme, properly tracked and consistently applied, typically reduces unplanned breakdowns by 25 to 30 percent according to fleet industry data from across Europe. That number represents real money and real reliability.

Building a Fleet Servicing Protocol That Actually Gets Used

The reason many Irish fleets are under-maintained isn't ignorance. It's friction. When servicing is left to drivers to arrange, it gets deprioritised. When it's managed centrally with no clear schedule, vehicles slip through the cracks. A protocol that works in practice looks something like this.

Set fixed intervals, not vague guidelines. Every vehicle gets a full service at a set mileage or time interval, whichever comes first. No negotiation. No "sure it was only done eight months ago."

Use a central tracking system. Even a simple spreadsheet beats trying to remember which van is due what. Dedicated fleet management software exists at every price point and the better options integrate with fuel card data to flag vehicles whose consumption is creeping up.

Assign accountability. Someone needs to own the schedule. Not collectively. One person, with a list, checking it monthly.

Conduct regular tyre pressure checks. Not quarterly. Weekly, or at minimum fortnightly. This one action alone can pay for your entire servicing admin overhead in fuel savings.

The Electrification Angle

Some fleet operators are looking longer-term and considering what a partial shift toward electric or hybrid vehicles might do for their fuel exposure. An Post's EV fleet success is the most-cited Irish example, and for good reason. The fuel price volatility problem largely disappears when you're charging overnight on a fixed rate tariff. The electric van revolution across Europe is accelerating, and Irish commercial operators are beginning to take it seriously.

That transition takes time and capital. In the meantime, you've still got a diesel fleet to run, and the fuel meter is still ticking.

What Good Fleet Servicing Costs vs. What It Saves

A full service on a commercial van runs roughly €250 to €400 in Ireland, depending on the vehicle and the garage. A tyre pressure check costs nothing if a driver does it before a shift. Air filters are €20 to €40. Wheel alignment is €60 to €80.

Against that, consider the fuel savings, the reduction in breakdown costs, the extended vehicle lifespan, and the lower depreciation on well-maintained vehicles at remarketing time. A comprehensively maintained 2020 Transit will return more at auction than an identical model that was run hard and serviced when it felt like it.

The numbers aren't complicated. The discipline to act on them is the hard part.
